Run a gym: the operating library

Most gym-owner content on the internet is written by people who have never held the keys at 5am. It tells you to “follow up your leads” and “watch your churn” and then sells you a coaching call. This library is different in three specific ways.

It is written by an operator. GymFactories is published by Zack Leaudais, co-owner of an 1800sqm 24/7 gym on the NSW Central Coast and founder of Zalio, which builds software for gym operators. Wherever a page says “this is how we run it”, the claim is flagged Operator experience so you know it comes from a real gym floor, not a content brief. If a practice is not flagged, it is a designed system for you to adapt, not a claim about our gym.

It contains no invented numbers. You will not find “the average gym converts X% of leads” anywhere in this library, because nobody publishes that number for Australia with a traceable source, and we do not launder made-up benchmarks. Where a real, dated, sourced statistic exists, it lives on our Australian fitness industry statistics page. Everywhere else, the thresholds are editable parameters: you set the target, the system holds you to it.

It is systems, not articles. Every page in this library is an operating system: the failure mode it prevents, the procedures and cadences that prevent it, a diagnostic tool you can fill in on the page, and an honest section on what we could not verify and what varies gym to gym. Where a topic touches employment law, consumer law or work health and safety, the page says so plainly and points you at the actual authority instead of paraphrasing legislation at you.

The seven systems

A gym is a machine with seven subsystems. When one is missing, the owner becomes the subsystem, and that is how you end up working every day of the week.

    Prevents a full gym that somehow does not make money.

  4. Roles, handovers, standards and escalation.

    Prevents the hero-staff-member trap where the business lives in one person's head.

  5. After-hours access, induction, CCTV and overnight failure states.

    Prevents the 3am incident nobody planned for.

  6. The seven-day absence test, delegation map and decision thresholds.

    Prevents you owning a job instead of a business.

  7. Opening stabilisation: KPI cadence, week-by-week focus, and when to stop pre-sale pricing.

    Prevents the month-four cash surprise.

How to use this library

Do not read it end to end. Pick the system that is currently costing you sleep, run its diagnostic honestly, and fix the worst gap before you touch anything else. Each system links to the next practical step on this site, and each one can be emailed to you as a working document so it does not die in a browser tab.
